CRM conversion rate dropped: how to find the cause.

A practical sequence for checking CRM data, funnel stages, response speed and segments when sales conversion falls.

  1. Confirm the drop is real

Make sure the numerator, denominator and reporting period are calculated the same way. A stage rename, filter change or new closing rule can move conversion without a real change in sales.

  2. Find the transition that changed

Break overall conversion into stage-to-stage transitions. If one transition fell much more than the others, the investigation becomes narrower: lead quality, response speed or proposal handling, for example.

  3. Check response speed and stalled deals

Compare time to first contact and time spent in the weak stage. A growing queue or more deals without a next action can explain the conversion drop better than total lead volume.

  4. Split the change into segments

Compare sources, reps, products and regions. Look for the segment with the largest contribution to the movement, but do not call it the cause until you have supporting evidence.

  5. Write a testable hypothesis

A useful conclusion states which transition changed, in which segment, by how much and which data needs to be checked next. “The reps got worse” without those steps is not an analysis.
